Order-to-invoice automation with AI document intake

AI extraction reads shipment PDFs and emails at the intake edge, three back-office systems stay in sync automatically, and an exception dashboard routes the unclear cases to a human.

01The challenge

Every shipment generated PDFs, emails, and spreadsheet rows that staff re-keyed into three disconnected systems. Re-keying errors turned into invoice disputes, and month-end close dragged on for weeks.

02The strategy

Keep the core systems the business already knows; wrap them instead of replacing them. AI document extraction sits at the intake edge, a workflow engine routes anything ambiguous to a human for review, and integrations keep all three systems in sync without manual entry.

03The execution

Delivered in three two-week iterations — intake extraction first because it carried the highest volume, then system sync, then the exception dashboard. Staff reviewed the AI's output side-by-side with the old process during a four-week parallel run before anything was switched over.

04The results

3
Back-office systems kept in sync automatically
2
Weeks from kickoff to first automation running
4
Weeks of supervised parallel run before cutover
